ECC to S/4HANA migration checklist for mid-size Indian companies
Why a checklist, and why now
Mainstream maintenance for SAP ECC 6.0 (enhancement packages 6 to 8) ends on 31 December 2027, with optional extended maintenance to 31 December 2030 at extra cost. For a mid-size company, a well-run move to S/4HANA usually needs months of preparation before the project itself starts. The companies that struggle are rarely short of budget; they are short of time.
1. Know your starting point
- List every SAP system, version, add-on and interface.
- Run SAP readiness tooling to see simplification items that affect you.
- Measure how much custom code is actually used. In most landscapes a large share is not.
2. Choose the path, not just the platform
- Brownfield: convert the existing system and keep history and configuration.
- Greenfield: reimplement on SAP best practices and leave history behind.
- Selective transition: move chosen company codes, years or processes.
Then decide where it runs: SAP Cloud ERP, Private, SAP Cloud ERP (public cloud) or on-premise S/4HANA.
3. Fix data before it moves
- Customer and vendor records become business partners in S/4HANA. Clean duplicates first.
- Finance moves to the Universal Journal. Reconcile open items early.
- Agree data owners for materials, customers and suppliers.
4. Plan India localisation
- GST, e-invoicing and e-way bill integrations.
- TDS and statutory reports.
- Bank and payment integrations.
These are often built as custom solutions in ECC and are worth reviewing against current standard and partner options.
5. Build the business case around value, not only compliance
A move driven only by the deadline tends to recreate the old system. Include the improvements and AI use cases that will pay back the investment, such as faster close, better planning and invoice automation.
6. Line up people and partners
- Name a business owner, not just an IT owner.
- Free up key users for design and testing.
- Choose partners who can run both the move and support afterwards.
Where to start
A short S/4HANA readiness assessment answers most of these questions in a few weeks and gives you a costed roadmap.
